Section 1: Context
You’re leading people through change—whether across a corporate restructure, a government policy shift, an activist campaign, or a distributed engineering team. Energy is high but fragmented. Each person carries unprocessed experience, half-formed insights, fatigue that compounds. The system is functioning but not learning. Information flows in; decisions get made; work moves forward. Yet at day’s end, the collective understanding of what actually happened—what worked, what failed, what matters next—evaporates into tiredness.
In this state, each person returns tomorrow carrying yesterday’s confusion. Patterns repeat. Small failures accumulate into structural brittle points. Momentum becomes performance rather than evolution. The gap between what the system intends and what it learns grows.
This pattern arises in systems where autonomy is high enough that individuals make sense of their own work, but coordination is tight enough that shared learning matters. It’s especially vital in change-adaptation work, where the system itself is under stress and needs distributed wisdom to navigate. Without this ritual, adaptive capacity depends entirely on formal meetings and leadership synthesis—which are always late and always filtered.
